When Upwork Is the Wrong Channel for Your Agency
Upwork is the wrong channel when your value only becomes clear in conversation. The platform is built for comparison, clients read proposals side by side, before speaking to anyone. If your advantage is judgement, senior experience, or a strategic approach that needs explaining, the format strips out the thing you actually win on.
We run Upwork bidding as a service, so this is against our own interest to say. But sending the wrong agency into the wrong channel wastes everyone’s money, and we would rather tell you now.
Five signs Upwork is a poor fit for you
1. Your price only makes sense after a conversation
If a prospect needs twenty minutes with you to understand why you cost three times the next quote, Upwork will not give you those twenty minutes. They are choosing from a list. The proposal has to do all the work, and proposals are a weak medium for justifying a premium.
2. Your work is genuinely bespoke
Clearly scoped deliverables travel well on Upwork, a Shopify build, a set of email flows, a defined integration. Engagements that begin with “it depends what we find” do not, because the client cannot compare what they cannot see specified.
3. You need to reach people who are not looking yet
Everyone on Upwork has already decided they need something and written a brief describing it. That is useful when the brief matches you. It is useless when your best clients are the ones who have not yet realised they have the problem, those people are not posting jobs.
4. You are selling to enterprise
Procurement, security review, multi-stakeholder sign-off and annual contracts do not fit the platform. Large organisations that do use Upwork typically use it for contained, low-risk work, not the engagements you want.
5. Your differentiator is your team
If what you sell is a specific group of people with a specific history together, that is difficult to convey in a proposal competing on visible attributes. Buyers compare what is legible, rate, reviews, response time, and your actual advantage is none of those.
What to do instead
The alternative is not “give up on inbound”. It is choosing channels where you set the framing rather than answering someone else’s brief.

- Cold email, same control, larger volume, and it works for buyers who are not active on LinkedIn

The trade is straightforward. Upwork hands you existing demand and takes away your control of the conversation. Outbound gives you control and asks you to create the demand. Which is right depends on whether your problem is being found or being understood.
When Upwork is the right channel
For balance, because plenty of agencies do very well there. Upwork fits when your work is productised and clearly scoped, when your price is competitive within the visible range, when you can show comparable past projects, and when speed of turnaround is part of your pitch. It depends on your price point and how differentiated your offer is. Agencies selling clearly scoped, comparable work do well. Agencies selling strategic engagements that need a discovery conversation to justify the price usually do not, because Upwork buyers compare proposals before they ever speak to you.
Why do high-priced services struggle on Upwork?
Because the format rewards comparability. A client reading eight proposals side by side has no easy way to weigh judgement or experience, so price becomes the visible differentiator. If your value only becomes obvious in conversation, the format works against you.
What works better than Upwork for high-ticket B2B?
Channels where you control the framing and reach the buyer before a brief exists. LinkedIn outreach and cold email both do this. You trade Upwork’s existing demand for the ability to set the terms of the conversation.
Can I use Upwork alongside other channels?
Yes, and most agencies should. Upwork suits productised, clearly scoped work; outbound suits larger engagements. Running both means the same market produces two routes in rather than one.
